Most pruning I see in residential yards is wrong. Not badly intentioned, just wrong. Wrong time of year, wrong cuts, wrong amount taken off. The results show up a year or two later as decay, watersprouts, or a tree that is structurally worse than before anyone touched it.
I am not a certified arborist, but I have spent enough time pruning fruit trees, ornamentals, and shade trees, and cleaning up after bad pruning, to have a working understanding of what helps and what harms. This guide covers the principles that actually matter: when to cut, how to cut, and when to leave the saw in the shed.
Why Prune at All
Before getting into technique, it is worth asking what pruning is supposed to accomplish. Pruning is not a seasonal chore like mowing. It is a targeted intervention with one of four purposes:
- Remove dead, damaged, or diseased wood. This can be done any time of year and should be. Dead wood is an entry point for decay organisms.
- Improve structure. Removing crossing branches, co-dominant leaders, and weak attachments so the tree grows a strong scaffold. This is mostly done when the tree is young.
- Control size. The least defensible reason. If a tree is too big for its spot, the tree is in the wrong spot. Pruning to control size is a losing battle and stresses the plant.
- Increase flowering or fruiting. Specific cuts at specific times can redirect energy to flower buds. This is species-dependent and the reason fruit trees have their own pruning logic.
If you cannot articulate which of these you are doing, you probably should not be cutting.
The Timing Question
This is where homeowners go wrong most often. The right time to prune depends on when the plant flowers and how it grows. There is no universal “prune in spring” rule.
Spring-Flowering Shrubs
Shrubs that bloom in early spring on wood grown the previous summer, lilac, forsythia, azalea, rhododendron, weigela, viburnum, flowering quince, set their flower buds by late fall. If you prune these in winter or early spring before bloom, you cut off the flower buds and get no show that year.
Prune these immediately after they finish blooming, in late spring or early summer. This gives the plant the rest of the season to grow new wood and set buds for next year.
Summer-Flowering Shrubs
Shrubs that bloom in mid-to-late summer on the current season’s growth, butterfly bush, panicle hydrangea, smooth hydrangea, rose of Sharon, crape myrtle, Japanese spirea, are pruned in late winter or early spring before new growth starts. They bloom on new wood, so cutting them back hard in March produces vigorous new shoots that flower later the same season.
Fruit Trees
Apples, pears, cherries, plums, peaches, all pruned in late winter while dormant. This is the standard advice and it is correct for most situations. Pruning in late winter means the cuts are visible without leaves, the tree is dormant so it loses less energy, and the wound begins to seal as soon as growth resumes in spring.
The exception is stone fruit, peaches, plums, cherries, in climates where bacterial canker is a problem. These are sometimes pruned in summer to reduce disease transmission, because the pruning wounds heal faster in warm dry weather.
Shade and Ornamental Trees
Most shade trees, oaks, maples, lindens, are best pruned in late winter. A few have specific cautions:
- Birches and maples bleed sap heavily if pruned in late winter as the sap is rising. The bleeding is not harmful, but it is alarming and messy. Prune these in early summer after the leaves have fully expanded if you want to avoid it.
- Oaks should be pruned only in winter in regions where oak wilt is present. The beetles that spread oak wilt are attracted to fresh wounds, so summer pruning is genuinely dangerous to the tree. This is one rule to take seriously.
- Elms similarly, prune only in winter in Dutch elm disease territory.
Evergreens
Needle evergreens, pines, spruces, firs, are pruned by a different logic. You do not usually cut back into old wood, because most conifers will not push new growth from bare branches. Instead you pinch or cut the new growth, called candles, in spring before it fully expands. This controls size and encourages density.
Broadleaf evergreens like hollies, boxwoods, and rhododendrons can be pruned in late winter or early spring before new growth, or lightly sheared through the season.
The Wrong Time: Fall
Fall is the worst time to prune almost anything. Pruning stimulates new growth, and new growth in fall does not have time to harden off before winter. The tender shoots are killed by cold, and the pruning wounds do not heal because the tree is shutting down. Wait until the plant is fully dormant.
How Cuts Heal
Understanding how a tree responds to a cut is the foundation of good pruning. Trees do not heal the way animals do. They compartmentalize. They grow wound wood over and around the cut, sealing it off from the living tissue.
For this to work, the cut has to be in the right place. Every branch has a swollen ridge at its base where it meets the trunk or parent branch, called the branch collar. The collar contains specialized tissue that grows over the wound. If you cut outside the collar, leaving a stub, the wound wood cannot seal over it and the stub rots. If you cut into the collar, flush with the trunk, you remove the tissue that would have sealed the wound and the cut rots anyway.
The correct cut is just outside the collar, at the angle the collar naturally dictates. This is the “natural target pruning cut.” It leaves the smallest possible wound that the tree can seal.
Flush Cuts Are Harmful
For decades, the advice was to cut flush with the trunk. This is wrong and it causes long-term damage. A flush cut removes the branch collar, enlarges the wound, and slows sealing. Trees with flush-cut wounds are far more likely to develop internal decay. If you take one thing from this article, take this: never cut flush. Find the collar and cut just outside it.
Stub Cuts Are Also Harmful
The opposite mistake, leaving a stub, is just as bad. The stub dies, the wound wood cannot grow over it, and it becomes a path for decay into the trunk. The stub must be removed back to the collar.
The Three-Cut Method
For any branch thicker than an inch or two, you cannot just make one cut. The weight of the branch will tear a strip of bark off the trunk as it falls, creating a wound far larger than the intended cut. This is called bark ripping and it is one of the most common forms of pruning damage.
The three-cut method prevents this:
- Undercut. Make a cut on the underside of the branch, about a foot out from the trunk, cutting up about a third of the way through. This severs the bark so it cannot tear past this point.
- Top cut. Cut down through the branch an inch or two further out than the undercut. The branch falls, breaking cleanly at the undercut without tearing.
- Finish cut. Remove the remaining stub with a single cut just outside the branch collar.
This takes three cuts instead of one, but it prevents the kind of wound that ruins a tree for life. Use it on every branch of meaningful size.
What to Remove
When you stand in front of a tree with pruners in hand, here is the priority order for what comes out:
First Priority: Dead, Damaged, Diseased
The “three Ds.” Always remove these. Dead wood is obvious, no leaves, brittle, often peeling bark. Damaged wood is cracked or torn from wind or snow. Diseased wood has cankers, oozing, discoloration, or unusual growths. Cut back to healthy wood, disinfecting your tools between cuts if disease is present.
Second Priority: Crossing and Rubbing Branches
Branches that rub against each other wear the bark off, creating wounds. One of them has to go. Remove the less well-placed one, the one growing inward, the one with a weaker attachment, or the one that leaves a gap when removed.
Third Priority: Suckers and Watersprouts
Suckers are vigorous upright shoots from the base of the tree or from the root system. Watersprouts are vigorous upright shoots from the trunk or main branches. Both are the tree’s response to stress and grow fast, straight, and weakly attached. Remove them. They will not become productive branches and they sap the tree’s energy.
The exception is when you are renovating an old, neglected tree. In that case, some watersprouts can be selected and trained as replacement branches, but this is advanced work.
Fourth Priority: Structural Problems
Co-dominant leaders, two branches of similar size growing upward from the same point, create a weak fork that is prone to splitting. Removing one early, when the tree is young, prevents a structural failure years later. This is the most valuable cut you can make in a young shade tree.
Branches with narrow, V-shaped attachments are weaker than those with wide, U-shaped attachments. Prefer the wide ones when choosing what to keep.
How Much to Take
The old rule of thumb is to remove no more than 25 percent of a tree’s canopy in a single year. This is a reasonable upper bound for a healthy tree. For a stressed or old tree, 10 to 15 percent is more realistic.
Taking more than 25 percent triggers a survival response. The tree pushes out a flush of watersprouts from latent buds, trying to replace the lost foliage. This weakens the tree, produces weakly attached new growth, and defeats the purpose of the pruning. A tree that has been over-pruned is often in worse shape than one that was never pruned.
If a tree needs major work, spread it over two or three years. Take a third of what needs to come out each year. The tree will respond better.
Topping Is Not Pruning
Topping, cutting the main leaders of a tree back to stubs to reduce height, is the single most damaging thing you can do to a shade tree. It is not a legitimate pruning technique, no matter how common it is.
Topped trees respond with a dense thicket of watersprouts from the cut ends. These sprouts are weakly attached and grow fast, making them prone to breaking in storms. The large stub cuts do not seal, and decay enters the trunk. A topped tree is a hazardous tree for the rest of its life, which is usually shortened by the topping.
If a tree is too tall for its location, the correct answer is removal and replacement with a smaller species. Topping is cheaper in the short run and far more expensive, and dangerous, in the long run.
Tools and Their Care
Good pruning tools are not expensive and they last decades if maintained.
- Hand pruners, for cuts up to about three-quarters of an inch. Bypass pruners, with a scissor action, make cleaner cuts than anvil pruners, which crush one side. Get bypass.
- Loppers, for cuts up to about an inch and a half. Useful for reaching into dense shrubs. The long handles give leverage.
- Folding pruning saw, for cuts up to three or four inches. A good saw is faster and cleaner than loppers on anything over an inch. This is the tool I use most.
- Pole pruner, for cuts out of reach. Use with caution, falling branches are dangerous, and so is the saw at the end of a long pole when you are off balance.
- Hedge shears, for shaping shrubs and hedges. Not for tree work.
Keep blades sharp and clean. A sharp tool makes a clean cut that heals fast. A dull tool crushes tissue and leaves a ragged wound. Disinfect between plants, or between cuts on a diseased plant, with 70 percent isopropyl alcohol or a 10 percent bleach solution. Bleach rusts tools, so oil them afterward.
When to Call a Professional
Any cut you cannot reach from the ground is a candidate for professional help. Climbing into a tree with a chainsaw is genuinely dangerous, and the injury statistics back that up. A certified arborist has the training, the equipment, and the insurance.
Also call a professional for:
- Trees near power lines. Always. No exceptions.
- Large limbs over a house, driveway, or other structure.
- Trees with significant decay or structural defects.
- Any pruning that requires a chainsaw above shoulder height.
A consultation with an arborist is not expensive relative to the value of a mature tree, and a bad pruning job can ruin in an afternoon what took decades to grow.
Pruning Specific Common Plants
A few quick notes on plants people often ask about:
Hydrangeas. The confusion is real because some bloom on old wood and some on new. Bigleaf hydrangea, the blue and pink ones, blooms on old wood, prune right after flowering. Panicle and smooth hydrangeas bloom on new wood, prune in late winter. If you do not know which you have, do not prune until you see when it blooms, then prune accordingly.
Roses. Hybrid teas and floribundas are pruned in early spring as buds swell, cutting back to outward-facing buds about a foot high. Knock Out roses and landscape roses need less, a light shaping cut in spring is enough.
Apple and pear trees. Late winter. Aim for an open center or central leader with well-spaced scaffold branches. Remove upright growth and anything crossing. Fruit tree pruning is its own discipline and worth studying specifically if you grow them.
Boxwoods. Shear in late spring after the first flush of growth, then lightly through summer as needed. Thin occasionally by reaching into the plant and cutting individual branches to let light in, which prevents the interior from dying out.
Wound Sealers: Skip Them
For decades, the advice was to paint pruning cuts with tar, paint, or specialized wound sealer. The theory was that sealing the wound prevented decay and insect entry. The reality, confirmed by decades of research, is that wound sealers do more harm than good.
Trees seal wounds by growing wound wood over them, as described earlier. Sealers interfere with this process. They trap moisture against the cut, which promotes rot. They prevent the natural callus tissue from forming properly. Some sealers even contain compounds that are toxic to the tree’s own defensive cells.
Leave the cut alone. A proper cut, made at the right angle just outside the branch collar, will seal on its own. The tree knows how to do this. It has been doing it for millions of years without our help. The only exception is oaks pruned during the oak wilt season, where a latex paint on the wound can temporarily block the beetles that transmit the disease. Otherwise, put the sealer away.
Rejuvenation Pruning for Neglected Shrubs
Most old shrubs that have become overgrown, dense, and flowerless can be brought back with rejuvenation pruning. This is a more aggressive technique than maintenance pruning, and it takes courage, but it works.
The Three-Year Method
For shrubs that respond well to hard pruning, like forsythia, spirea, dogwood, privet, and most viburnums:
- Year one: Remove one-third of the oldest, thickest stems at ground level. This stimulates new growth from the base.
- Year two: Remove another third of the oldest stems.
- Year three: Remove the final third. The shrub is now entirely new growth, younger and more vigorous.
This method preserves the shrub’s shape and flowering while completely renovating its structure. It works because most shrubs flower best on younger wood, and old woody stems become unproductive over time.
The One-Cut Method
For shrubs that are truly beyond saving, there is the nuclear option: cut the entire plant to 6 to 12 inches above ground in late winter. This works for vigorous shrubs like spirea, potentilla, dogwood, and forsythia. The plant resprouts from the base and regrows over 2 to 3 seasons.
Do not use this method on slow-growing shrubs like boxwood, holly, or most conifers. They will not resprout from old wood and the plant will die. Know the plant before you cut.
Pruning for Size Versus Structure
There is an important distinction between pruning to improve a plant’s structure and pruning to control its size. Structural pruning, removing crossing branches, co-dominant leaders, and dead wood, makes the plant healthier. Size pruning, shearing a plant back because it is too big for its spot, is a symptom of the wrong plant in the wrong place.
If you find yourself pruning the same plant every year to keep it in bounds, the plant is in the wrong location. You can keep fighting it, or you can remove it and plant something that fits the space at maturity. The latter is less work in the long run.
The Final Principle
Pruning is subtractive. You cannot put a branch back. Every cut should have a reason, and the default is to not cut. A mature tree that has been lightly and correctly pruned over decades is a valuable thing. A mature tree that has been hacked once is often a liability.
When in doubt, wait. Watch the plant through a season. See where the branches go, where the light falls, what the structure looks like in winter. The cut you do not make is sometimes the best cut of all.
